Super frustrating when someone on your team isn’t pulling their weight.

But when we let that frustration leak out as criticism or using “power over,” it creates resentment – on both sides.

Here’s a better approach:

  1. Start by showing belief in their potential

Let them know you’re on their side. You’re not trying to catch them messing up—you want to help them thrive.

  2. Invite shared responsibility

Shift the dynamic from “I’m fixing you” to “We’re solving this together.”

“I really need your help, as I’m not sure how best to support you—and I know what I’ve suggested so far hasn’t helped.”

“How happy are you with your performance? How can we get you closer to a 10?”

  3. Give them time to reflect

Putting someone on the spot rarely leads to insight.

“Can you take a bit of time to think about what would help—and bring some ideas to our one-to-one tomorrow?”

Start with partnership, not pressure.

You’ll get to the real issue faster—and build a stronger relationship along the way.

If that doesn’t work, then it’s time for a boundary, with consequences.
